Challenge

Getting adoption without forcing a big-bang migration. We migrated two pilot teams first, measured lead time and deployment frequency, and made the golden path the easiest option rather than a mandate.

Approach

Infrastructure is defined in Terraform modules with policy checks. Kubernetes clusters (EKS) are managed with Argo CD using an app-of-apps GitOps model. A Backstage portal provides a service catalog, scaffolding templates (service, CI pipeline, dashboards, alerts) and ownership metadata. GitHub Actions pipelines build, test, scan (SAST, dependency and container scanning) and sign images. Ephemeral preview environments spin up per pull request and tear down automatically.

Problem solved

Each team had its own scripts and pipelines, environments were shared and fragile, and a small ops team was the bottleneck for every release.
