We rebuilt a multi-step checkout into a fast, single-page flow and added payment orchestration across multiple gateways. Payment failures and cart abandonment at checkout both dropped noticeably.

Challenge

Handling asynchronous payment states (pending UPI, delayed webhooks) without double charges or ghost orders. We modelled payments as a state machine with timeouts, status polling and idempotency keys.

Approach

The new checkout supports guest checkout, address autocomplete with PIN-code serviceability checks, UPI intent and collect flows, cards, wallets and cash-on-delivery with risk-based eligibility. A payment orchestration service routes transactions across gateways based on success rate, method and cost, with automatic retries on a secondary gateway. Webhooks are processed idempotently, and a reconciliation job matches gateway settlements against orders daily.
